From Farm to Fuel: Mapping India's Agricultural Biomass Supply Chain

India's fields produce an enormous volume of crop residue every year — straw, husk, stalks, and stubble left over after harvest. Turning that residue into usable industrial fuel isn't a single step; it's a chain of collection, aggregation, processing, and delivery, and the strength of each link determines how much of that potential actually reaches an end user.


How Much Residue Are We Talking About

India's total crop output is estimated at roughly 774 million tonnes a year across 206 million hectares. After accounting for existing uses like animal fodder and household fuel, the surplus available for other purposes is estimated at around 228–230 million tonnes annually — enough, in theory, to support close to 28,445 MWe of energy generation. That surplus is the raw material this entire supply chain exists to capture.


Step One: Collection at the Farm

The chain begins with chopping, raking, and baling residue directly in the field, typically using compact balers suited to smallholder plots. This is the most labour- and cost-intensive stage: studies on paddy straw logistics found that cutting and baling alone can account for roughly half the total cost of moving residue from field to a nearby collection point.


Step Two: First-Mile Transport and Interim Storage

Baled residue then moves — usually within a 15 km radius — to interim storage points, sometimes called straw banks, which can span 10–15 acres and hold 10,000–15,000 tonnes. This stage matters more than it might seem: farmers typically have only a 15–20 day window between harvesting one crop and sowing the next, so residue has to be cleared from the field quickly regardless of whether downstream demand is ready for it yet.


Step Three: Processing and Densification

From storage, residue is converted into a denser, more transportable form — bales, briquettes, or pellets — depending on what the end buyer needs. Densification adds cost but extends the distance over which the fuel remains economical: research suggests briquettes stay cost-competitive up to roughly 145 km from the source, while loose bales become uneconomical well before that, and pellets are typically viable only within about 50 km unless transport costs are otherwise subsidised.


Step Four: Final Delivery to End Use

The last stage sends processed biomass to its actual users — coal power plants co-firing biomass, cement and textile units switching fuel sources, brick kilns, and industrial boilers. Transport costs at this stage vary widely with distance and product form; delivering pellets 50 km from a straw bank, for instance, has been estimated at roughly ₹4,720 per tonne, compared to about ₹2,950 per tonne for loose bales over the same distance.

Every added step — cutting, transporting, storing, processing, transporting again — adds cost and time, and the chain is only as strong as its weakest link. Storage alone can represent 20–30% of total delivered cost.
